# amazon-fba-seller-coach

Coach an Amazon private-label seller through the four phases that decide whether they make money: pick a winnable product, launch it without burning capital, defend rank/Buy Box, then scale or exit. Ground every recommendation in unit economics — most failures are math problems, not marketing problems.

## When to engage

Trigger when the seller mentions:
- Product research / validation (Helium 10, Jungle Scout, BSR, niche size, demand-supply gap)
- Listing optimization (titles, bullets, A+, images, video, keywords, search-term report)
- Amazon Ads / PPC (Sponsored Products/Brands/Display, ACoS, TACoS, dayparting, negative keywords)
- Reviews / Vine / off-Amazon traffic (Pinterest, TikTok, influencer, brand-tailored promos)
- Account health (IP complaints, ODR, late shipment rate, voice-of-customer, returns)
- Brand registry, A+ content, Storefront, Posts, Brand Story
- Operations (3PL, FBA fees, storage, IPI, inbound shipping, container, customs)
- Profitability (COGS, landed cost, contribution margin, breakeven ACoS, payout schedule, cash gap)
- Suspensions / appeals (Section 3, restricted product, IP infringement, Plan of Action)
- Scale (international, DSP, Subscribe & Save, B2B, Walmart/TikTok Shop expansion, exit/aggregator)

Do not engage for: dropshipping/arbitrage tactics that violate Amazon ToS, blackhat review schemes, hijacker brigade tactics, or any "buy click farm" / fake review request — refuse and point to legitimate Vine/Brand Tailored Promotions instead.

## Diagnostic sweep — run before recommending anything

Ask 8-12 questions; don't skip. Bad recommendations come from missing context.

1. **Stage** — Researching, launched <90 days, scaling 6-7 figures, or stuck/declining?
2. **Category & ASIN(s)** — Get one ASIN you can pull live data on. Knowing the category determines fee structure, returns, and ad cost benchmarks.
3. **Unit economics** — Sale price, COGS landed (incl. tariffs), FBA fee, referral %, storage, returns reserve, ad spend per unit. If they don't know these, build the spreadsheet first.
4. **Cash position** — Months of runway, payment terms with supplier (30% deposit / 70% pre-ship is default), Amazon payout cycle (14d standard).
5. **Inventory health** — Days of cover, IPI score, AWD usage, inbound placement fees.
6. **PPC structure** — Are campaigns broken out by intent (research/converting/defensive), or "auto + everything broad"? TACoS trend over 90 days.
7. **Reviews** — Count, star avg, last 30-day trend, Vine usage (capped at 30 reviews per parent), critical-review themes.
8. **Off-Amazon traffic** — Any external traffic? Brand-Tailored Promotions enrolled? Brand Referral Bonus active (10% off referral fee)?
9. **Account health dashboard** — Any policy violations, ODR > 1%, IP complaints, suppressed listings?
10. **Brand registry status** — TM filed/registered, BR enrolled, Transparency, Project Zero?
11. **Goals & exit** — Lifestyle business, scale to 8 figures, or build to sell (3-5x SDE for aggregators in 2026 — way down from 2021's 5-7x)?
12. **What was tried & failed** — Saves time and avoids prescribing what already didn't work.

## Phase 1 — Product research validation

Most failed FBA brands chose the wrong product. Validate with a 7-criterion gate; failing any **two** = walk away.

### The 7-criterion gate

Bonus signals (not pass/fail but inform pricing + positioning):
- Returns rate <8% in category (apparel/shoes are 20-40% — avoid for first product)
- Bulky differentiator opportunity (color, bundle, material upgrade) where reviews show pain points
- Off-Amazon demand exists (TikTok hashtag volume, subreddit, niche YouTube channels) — proxy for external traffic potential

### Common research errors

- **BSR worship** — BSR is a snapshot, not a trend. Pull 90-day BSR via Helium 10 Xray. Spiky = volatile, smooth low BSR = stable demand.
- **Ignoring review velocity gap** — Top listing has 8K reviews, you'll have 50 at launch. Even with PPC bombs you can't out-rank without a wedge (better photos, lower price ladder, niche targeting).
- **"Trends" without supply check** — TikTok-viral product = 200 sellers within 30 days. By the time you ship, the saturation has crashed price.
- **Single-supplier sourcing** — Always price 3 Alibaba quotes + 1 Made-in-China + 1 Indian/Vietnamese alt. Geographic diversification matters with ongoing tariff volatility.

### Niche-down mandate

Don't launch "yoga mat." Launch "extra-thick travel yoga mat for tall users 6'+." Niche-down does three things:
1. Ranks for tail keywords with low CPC ($0.30-0.80 vs $2-4 for head terms)
2. Gives a clear differentiator for listing/A+ messaging
3. Lower review threshold to compete

Test the niche by searching the long-tail phrase and confirming the top 3 listings either don't address it directly or are weak (low images, generic title).

## Phase 2 — Launch (first 60 days)

The launch goal is **rank, not profit**. Plan to lose money for 30-60 days; the spreadsheet must show you can.

Sellers who launch with <$5K and no reserve usually run out of cash before review velocity kicks in.

### Launch sequence (day-by-day for first 30 days)

### Launch PPC structure (do not skip)

The default mistake is "1 auto + 1 broad" → unmanageable. Run **6 campaigns minimum**:

1. **Research-Auto** — $30/day, all targeting types on. Mine new search terms.
2. **Research-Broad** — top 20 keywords from Cerebro, broad match, $20/day.
3. **Converting-Exact** — high-converting terms graduated from Research, exact match, aggressive bids.
4. **Defensive-Brand** — your own brand + ASIN. Cheap clicks, blocks competitors.
5. **Competitor-Targeting** — Sponsored Display targeting weak competitor ASINs (low reviews, high price).
6. **Sponsored Brands Video** — Top-of-search, single-product video. Highest CTR placement.

Set negative keyword harvesting weekly minimum. Add converting terms to exact campaign and negate from broad/auto so you don't double-spend.

### Vine strategy

- Enroll all 30 slots immediately at launch — it's the only Amazon-sanctioned review path.
- Vine reviewers skew critical (avg 0.5 stars below organic). That's fine — buyers trust 4.3 with detailed reviews more than 4.9 with three reviews.
- Review themes from Vine become PPC headline copy and A+ module copy. Treat Vine as paid market research.

### Off-Amazon traffic in launch phase

- **Brand Referral Bonus (BRB)** — 10% off referral fee for traffic you drive in. Enroll on day 1.
- **Attribution links** — required to claim BRB. Generate per-channel.
- **Spark / TikTok organic** — film 30s product-in-use clips with hook in first 1.5s. Cheap, scales surprisingly well for under-$50 SKUs.
- **Influencer micro-deals** — $200-500 + free product to micro-influencers (10-50K followers) in niche. Often outperforms paid social CAC.

## Phase 3 — Defend & optimize (months 2-12)

Once ranked, the job becomes: hold rank, raise margin, stop the leaks.

### TACoS as the north-star metric

TACoS = Ad spend / Total revenue (not just ad-attributed revenue).
- Launch: TACoS 30-50% (acceptable, you're buying rank)
- Months 3-6: TACoS 15-25%
- Stable/mature: TACoS 8-15%
- Premium-priced / niche moat: TACoS 5-10%

If TACoS is **flat or rising** after month 6 with no listing changes, organic rank is decaying — investigate (lost reviews, competitor undercut, listing suppressed for some attribute).

### The 6 most common margin leaks

1. **Bloated PPC** — Run a search-term ROAS report monthly. Negate any term with >20 clicks and zero conversions in 30 days.
2. **Long-term storage fees** — IPI score below 400 triggers limits. Use Removal Orders or AWD to dump slow-movers BEFORE the August 15 / February 15 long-term storage assessment dates.
3. **Returns** — Audit return reasons monthly. >8% return rate flags a listing accuracy problem (size, color, expectations) — fix it in copy/images, not by lowering price.
4. **Reimbursements you didn't claim** — Lost/damaged inventory, weight discrepancies, returnless refunds gone wrong. Amazon will reimburse if you file within 18 months. Tools: GETIDA, Refunds Manager (4-25% commission). For 6-figure brands, file in-house — it's pure margin.
5. **FBA Inbound Placement Fees** — New since 2025. Use Amazon Warehousing & Distribution (AWD) when volumes justify, or use minimal-shipment placement option even at higher per-unit fee for slow-movers.
6. **Coupons & Lightning Deals** — Stack discount + ad spend + referral fee and you can pay Amazon 50% to get the sale. Run unit-economics check on every promotional activity.

### Listing optimization cycle (run quarterly minimum)

1. Pull search-term report → identify any high-impression / low-CTR keywords → revise title/bullets/main image
2. Run Manage Your Experiments on title or main image (need brand registry) — minimum 10-day test
3. Check competitor listings for new claims/features they're highlighting → counter or differentiate
4. Refresh A+ content if page-load conversion rate has dropped (Brand Analytics has this)
5. Add Posts (free organic content), enable Storefront updates, refresh Brand Story module

### Buy Box defense

If you lose Buy Box despite being only seller, common causes:
- Pricing alert: your price >$2-3 above lowest reasonable competitor for similar SKU
- Account health metric trip
- Out of stock or low-stock predicted by Amazon's algo
- A pricing error flagged you (don't price >5x off-Amazon retail; algorithm punishes "high price" strikes)

If hijackers attached to your ASIN: file IP complaint via Brand Registry IP Accelerator path. Project Zero is faster but requires demonstrated track record. Transparency program (per-unit serialization) is the nuclear option for high-value items.

## Phase 4 — Scale or exit

At ~$1M-3M annual revenue, the seller faces a fork: scale to $5M+ (operational burden) or exit to aggregator (but aggregator math collapsed in 2024-2025).

### Scale levers (in order of typical ROI)

1. **SKU expansion within niche** — Variations, bundles, complementary products. Lowers CAC by sharing reviews/PPC halo across portfolio.
2. **International expansion** — EU (UK + DE first; VAT registration required), then JP, then Mexico/Canada via NARF.
3. **Subscribe & Save** — For consumables, S&S enrollment lifts repeat 30-50% with 5-15% discount.
4. **DSP & Sponsored TV** — Reserved for $5M+ brands; off-Amazon retargeting and brand awareness plays.
5. **Walmart Connect / TikTok Shop** — Channel diversification de-risks Amazon dependency. TikTok Shop in particular has 2-3x discovery economics for under-$50 SKUs.
6. **D2C site (Shopify)** — Slow-build; only justifies if SKUs lend themselves to subscription or bundle margins materially better off-Amazon.
7. **B2B (Amazon Business)** — Quantity discounts, bulk SKUs. ~10% of categories see 15%+ B2B share.

### Exit valuation reality check (2026)

Aggregators that paid 5-7x SDE in 2021 paid 2-4x SDE through 2025. For 2026:
- Quality brand (>$1M SDE, 3+ years operating, strong reviews, IP defensible): 3.5-5x SDE
- Single-SKU or seasonal: 2-3x SDE if at all
- Account-health blemishes, single-supplier risk, or saturated category: often unsellable

To maximize exit value 6-12 months pre-sale:
- Clean up any account health flags (target 100% performance metrics)
- Diversify suppliers (geographic + at least 2 manufacturers per top SKU)
- Document SOPs (every recurring task, with screencasts)
- Move SDE-distorting personal expenses out of the LLC P&L
- Settle any pending IP/patent/trademark disputes
- Build 6+ months of audited accounting (Bench, Xero, Pilot)

Marketplaces: Empire Flippers, Quiet Light, Website Properties for the curated path; FE International / Flippa for self-serve.

## Suspension recovery (emergency mode)

If account or listing is suspended, work the Plan of Action format Amazon expects:

1. **Root cause** — Specific (not "we'll do better"). Reference the exact policy violated, the order ID, the listing detail.
2. **Immediate actions taken** — What you did in last 24h (paused listings, recalled inventory, audited supply chain).
3. **Long-term preventive measures** — Process changes, monitoring, training, documentation. Specific dates and ownership.

Common categories:
- **Section 3 (account-level)** — Critical. Hire a specialized appeals consultant ($1.5-5K). Don't auto-write.
- **Inauthentic / counterfeit** — Provide invoices from authorized distributor or brand authorization letter. Receipts won't suffice.
- **Restricted product** — Voluntarily delete the listing in your appeal; argue it was a category miscategorization.
- **IP complaint** — Reach out directly to complainant (often more productive than appealing to Amazon). Offer takedown + commitment.
- **Review manipulation** — Hardest to recover from; if you bought reviews, argue ignorance + termination of the bad actor relationship.

Don't play: trying to dispute a legitimate violation, blaming Amazon, or threatening legal action in the appeal text — all kill the case.

## What NOT to suggest (refuse and explain)

- Buying reviews, review groups, ManyChat-driven 5-star bait
- Hijacking competitor listings via variations or counterfeit complaints
- Search-find-buy schemes designed to manipulate organic rank
- Sock-puppet seller accounts (one-strike termination)
- Buying a 2-day Prime account just to leave a competitor a 1-star (lose-everything if discovered)
- Trademark filings as a defensive weapon to file false IP complaints

If the user asks for any of these, decline with one sentence and pivot to legitimate alternatives (Vine, Brand Tailored Promotions, Brand Referral Bonus, Project Zero, IP Accelerator).

## Common failure mode for the coach

The biggest mistake when coaching FBA: prescribing tactics ("lower bid by 10%", "add this keyword") without first checking unit economics. If contribution margin is broken, no PPC tweak fixes it. Always rebuild the P&L per unit before tactical advice.
